Project Mgmt: Implementing a new Immigrant Justice Program

Client type: Immigrant Rights Organization

Key project goal: Assist a cross-functional team to implement funder-mandated program design requirements (i.e. promotional materials, branding, launch communications, data tracking tools, partnership alignment, program execution capability)

Project duration: 4 months

Arensa Consulting assisted the Executive Director and Deputy Director to manage the program implementation progress for a newly awarded federal immigrant rights contract for unaccompanied minors. This project involved all aspects of program assimilation into existing operations.

As project manager, Arensa Consulting helped the team through both planning and implementation, including the following deliverables:

  • Developed a project scope architecture and consistently managed contract deliverables and scope shifts

  • Co-created a program integration strategy considering all changes required within the numerous departments in the organization (e.g., hiring, legal, finance, data, program management, development, communications, and external partnerships)

  • Facilitated two team-wide Core Vision alignment workshops

  • Built and managed an Action Plan document in Excel that assigned execution responsibilities across teams and helped uncover dependencies and delays quickly

  • Developed a set of program implementation success metrics over a period of five years

  • Trained an internal project management staff member on all project management tools to best equip them for project hand-off

Project Result: The organization successfully recruited participants to the program and were prepared to meet their contractual obligations down the line.
